To ensure its process improvement efforts are most effective, Dignity Health established a Performance Excellence Group to facilitate initiatives across the provider s nearly 40 facilities. Yet without a collaborative solution to manage all of its work, the Group was challenged to standardize best practices and coordinate efforts across the enterprise. Since deploying Workfront Enterprise Work Cloud, Dignity Health has improved project efficiency and visibility while increasing team communication and productivity. Dignity Health, one of the nation s five largest health care systems, is a 21-state network of nearly 11,000 physicians, 56,000 employees, and more than 300 care centers, including hospitals, urgent and occupational care, imaging centers, home health, and primary care clinics. Lauren Krikke Project Manager, Enterprise PMO THE CHALLENGE DISCONNECTED PROCESSES AND TOOLS IMPEDED COORDINATION Dignity Health strives for efficiency, continuously working to improve operations. Specifically, its Performance Excellence Group is responsible for leading waste-reducing process improvement efforts such as Lean Six Sigma and enforcing the DMAIC (define, measure, analyze, improve, and control) model, a data-driven improvement cycle for optimizing business processes and designs. Yet the Performance Excellence Group s system-level team lacked an effective way to standardize, coordinate and share improvement best practices with their facility-level colleagues across the enterprise. Managers of process initiatives worked in Microsoft Excel, Project, Word, and SharePoint, or they used paper to document what they were doing at their facilities. Once a month, the Performance Excellence Group hosted a conference call to discuss best practices. The 20-member system-level team supporting all of the hospitals and the 100 employees working on projects at the individual facilities were invited to attend. Not everyone participated in every call, which resulted in redundant work and missed opportunities to collaborate. For example, when a California-based Dignity Health hospital needed to establish an emergency department throughput team, the initiative owner may not know that a Las Vegas-based Dignity Health hospital had just solved the same problem. There was no charter, no process map, and no knowledge base for teams to contribute what they were doing, which meant not only was there likely 50% redundancy in projects, but standards were lacking. The deliverables were all different, explains Lauren Krikke, former senior business analyst in the Performance Excellence Group and now project manager in Dignity Health s Enterprise Project Management Office (PMO). MANUAL REPORTING WASTED TIME Lack of visibility into projects across facilities also made it difficult for the Performance Excellence Group to report. Because process improvement impacts the bottom line, the group was responsible for providing a monthly financial update to management. The manual process of collecting data from multiple systems and individuals to update 37 financial spreadsheets one per facility took a member of the Performance Excellence Group approximately one week per month to complete. Every month, that same individual manually updated an Excel spreadsheet that listed all of the group s current projects. That report was then published to management on SharePoint. Krikke estimates the comprehensive project spreadsheet was often only 10-15% accurate because if initiatives didn t have a financial impact, they typically weren t included. There was no integration or automation to simplify reporting. We also didn t have an easy way for anyone on our system-level team or at any of the individual facilities to discover who was working on what project, where, remembers Lacey Newbry, former system director in the Performance Excellence Group and now senior director in Dignity Health s Enterprise PMO over tools and standards. THE WORKFRONT SOLUTION The Performance Excellence Group began a journey to find an effective work management platform. Team members researched, discussed IT project and portfolio management services with technology analysts, and reviewed the Gartner Magic Quadrant. During the vetting process, the group focused on several key requirements: ease of use; capabilities that made it possible to track projects across the enterprise, search projects, set schedules, and enforce standard methodologies; integration with Microsoft Outlook; simple reporting; and mobility. TEMPLATES STANDARDIZE PROCESSES Dignity Health invested in six weeks of consulting with Workfront, which included configuring the software to map current processes to expected standards and methodologies. The group designed six standard templates with timelines and milestones, including one for true DMAIC projects. Formalizing the process gave the team consistent terminology for improvement initiatives. STANDARD TEMPLATES HAVE GREATLY IMPROVED THE WAY WE COLLABORATE AND COOPERATE, SAYS KRIKKE. THERE S INCREASED VISIBILITY AND KNOWLEDGE SHARING. OTHERS CAN SEE WHAT THEIR PEERS ARE DOING AND REACH OUT TO THEM REGARDING SIMILAR ISSUES WITHOUT HAVING TO INVOLVE OUR GROUP. BOX INTEGRATION SAVES TIME Enterprise file synchronization and sharing service, Box, is also integrated with Workfront. This enables the Performance Excellence Group to surface documentation stored in Box within specific Workfront projects and tasks. Previously, an employee would attend a meeting and capture requirements on paper. They would then go to their computer and record the information in Box before uploading it to SharePoint. Now that everyone uses Workfront templates, individuals have streamlined the process from four to two steps, says Newbry. The Workfront integration with Box saves all of us time. SIMPLE REPORTING CREATES TRANSPARENCY For the Performance Excellence Group, Workfront replaces manual reporting. The cloud-based work management platform provides a portfolio view of the group s projects in a single report that takes just seconds to generate. Reporting time is not only 99.9% faster, but reports are more accurate, Krikke explains. During meetings, we can see individuals making live updates, which means others can immediately act on that information, explains Newbry. Workfront is saving time now, and we expect that project management time savings to increase to 50% very quickly. INCREASED GROUP PRODUCTIVITY BY 100 HOURS A DAY Across the enterprise, more than 100 Dignity Health employees are involved in process improvement projects every day. They are more efficient because they are using standard templates and processes enforced in Workfront to document and manage their work. They no longer have to update and review spreadsheets, re-enter details captured on paper or create templates from scratch, which saves each of these employees an average of an hour a day, according to Newbry. IMPROVED PROJECT VISIBILITY AND DATA ACCURACY Before Workfront, the Performance Excellence Group estimates it had a good understanding of about 15 25% of its projects during any given month.
