2 Introducing new products quickly and error-free Until just a few years ago, new product introductions (NPIs) were an infrequent and special process which manufacturers and electronic manufacturing service providers (EMSs) had to perform at most every few weeks. A lot has changed in the meantime. In today s high-mix electronics plants, the number of NPIs has increased dramatically as a result of faster machines, smaller lot sizes, more product diversity and ever shorter product life cycles. And as the frequency of new product introductions rises, so do the demands of customers with regard to the quality of the first yield. They want their products not only faster, but with zero defects. As a result, EMS providers and OEMs must optimize their NPI processes. The theoretical process sequence is straight-forward and well-known: 1. Create the placement program (Enter/import the data for PCBs, placement positions and components) 2. Verify and optimize (Offline validation, setup optimization, etc.) 3. Prepare the first run (Assign feeders, setup processes, nozzles, etc.) 4. Run the new product for the first time (Verify and optimize on the line) So where are the challenges? Why do many electronics manufacturers have such a hard time with efficient and error-free new product introductions? The SIPLACE specialists have identified three main obstacles on the path to fast and trouble-free NPI processes: 1. Incomplete and/or incorrect information about the new product EMS providers in particular often have only Gerber data, a few PCB prototypes and limited quantities of components at their disposal when the time comes to introduce a new product. In many cases, they realize that the bill of materials is incomplete and components are insufficiently described or completely unknown only when the process is already underway. 2. Gaps and weaknesses in the NPI tool chain Many makers of placement equipment have ignored the rising importance of NPI processes. The result: few user-friendly and even fewer flexible software utilities are available on the market. The chain of tools for importing the data to running the first board remains full of gaps. 2

3 For example, software that requires a complete bill of materials (BOM) and perfectly described components for creating the placement program is virtually unusable in real life. Only if the manufacturer is able to flexibly switch back and forth between offline and online processes and transfer placement programs quickly and easily from one line to another can he achieve the required process efficiency. 3. Lack of placement solution flexibility At some point you must send the new product to the line or insert a prototype job into your regular production schedule. But many placement solutions are not properly prepared for such requirements. They require extra planning effort and extended production stops because they are not flexible enough to handle small lots, variable track assignments and high-mix setup concepts. manufacturers, all equipment makers will have to offer optimized solutions for the NPI process something which SIPLACE already does today. 4 SIPLACE views the NPI process as a central, frequently repeated workflow in electronics production. NPI Program Creation Product Verification Preparation Test Run 1. Creating the placement program Ideally, your customer or your own development staff supplies you with the proper CAD files which contain the x- and y-coordinates as well as the rotation angles of the components to be placed. Since SIPLACE Pro has a complete component library with the geometric descriptions and data for the vision system, assigning the components to their placement positions is easy. Even in its standard version, the SIPLACE Pro software includes an import wizard that can generate placement lists from BOM, CAD and TXT files as well as from imported ASCII data. EMS providers in particular will appreciate the broad spectrum of supported import formats, which enables them to use customer-provided data with a great deal of flexibility. 5 Using Gerber data If no original CAD data is available, you can use Gerber data. This kind of data is always on hand, because it is also used to create the PCBs as well as the stencils for the solder paste application. You can Generating multiple clusters The problems associated with multiple clusters often arise already at this early stage. In most cases, the product developers provide the placement coordinates (x, y, δ) for a single cluster only, despite the fact the actual board contains multiple clusters for more production efficiency. A SIPLACE wizard makes copying the information from the first cluster to the others easy. Another special feature of the SIPLACE software: the copies maintain their relationship to the original module. Any change on the first module can be automatically replicated to all the other copies, i.e. the entire batch of import Gerber data into SIPLACE Pro and use Virtual Product Build to manually assign it to the corresponding components. clusters. Since this eliminates the need for manual copying, it effectively eliminates a frequent source of mistakes in new product introductions. The coordinates of fiducials, ink spots, and local registration marks are copied as well. Once the CAD description is complete and the structures of registration marks and the pattern of multiple clusters known, the placement program verification can begin. Verification and optimization In SIPLACE Virtual Product Build, electronics manufacturers have a proven software component that allows them to simulate and visually test their placement program offline, i.e. away from the SMT production line. To do this, a prototype board (populated or unpopulated) is scanned into the SIPLACE Pro software. Image files in all popular formats can also be imported. This image is then virtually populated in SIPLACE Virtual Product Build in accordance with the previously created placement program. That way, missing components, position errors, global position offsets or rotation errors can be easily detected and corrected on the computer screen without having to actually place (and possibly waste) a single component. Since the board editor is able to see through components, even the placement positions of pins or balls on pads or under shields can be controlled with precision. For shields and to process boards with high component densities, SIPLACE s software engineers have developed the SIPLACE Precedence Finder. It automatically detects shields, placement shadows and potential nozzle collisions, and adjusts the placement sequence accordingly. NPI Challenge The component is unknown, a data sheet is missing or incomplete, or there is no vision data. When this happens, several scenarios are possible: 1. Describe the components In this case, the manufacturer first checks the component library in SIPLACE Pro with its over 800 entries. Descriptions of non-standard components can be easily downloaded from the online component shape libraries provided by SIPLACE on the Internet at This saves the cumbersome copying 6

7 of information from the data sheet. The libraries also include information for the Pin1 recognition, recommended nozzles, and feeder data. 2. The component is new and has not yet been entered into any of the SIPLACE libraries In this case, the component shape can be easily scanned in and described by taking its picture on a SIPLACE Teaching Station. With the Component Wizard, the components can thus be added to the libraries and made available for use in placement programs a process that ideally takes only seconds. If the electronics manufacturer must generate vision data for large numbers of components within a very short time frame, he can rent the SIPLACE Teaching Station. This service includes not only the necessary cameras, but proper instructions as well. Employees who will work with this tool receive systematic training and support (and even a certification) to ensure technical proficiency and efficient handling. The benefit: With the SIPLACE Teaching Station, you can generate perfect geometric and vision data in seconds for immediate use in SIPLACE Pro without having to interrupt your running production. 3. Only a few components are new If only a few components are new, you can teach these directly on the SIPLACE machine. The component is already set up and can be picked up by the placement head. Via the component camera, the system generates the geometric and vision data and transfers the information to SIPLACE Pro. Since this process also uses the Component Wizard, the machine gets blocked for only a very short period of time. If a component is unknown as you prepare and test the placement program offline, another version of the NPI process is an option: You flag the missing components as incomplete. When they arrive, you download the incomplete program to the line and use the machine s camera to generate the vision data, send it to SIPLACE Pro, and start the production run. The total procedure takes less than one minute. NPI Challenge 7

8 NPI Challenge Using alternative components Certain components may not always be available. To prevent such shortages from bringing the production to an unscheduled stop, more and more customers allow the use of alternative components. SIPLACE lets you enter and specify such alternative components for example, electronical components from another supplier in advance. The Alternative Components function in SIPLACE Pro makes this easy: For each placement position, you can now describe and store several alternative components in the same placement program. The benefit: You no longer have to generate, administer and download additional versions of the program in order to use alternative components when one or more standard components are unavailable. The machine automatically verifies and uses the alternative component without having to stop and switch placement programs. NPI Challenge LED pairing Since LEDs tend to differ slightly in terms of brightness, their placement process is highly complex. The LEDs are sorted into different brightness classes, which are usually indicated via barcodes on the component reels. To achieve end products with a consistent brightness level, manufacturers use combinations of series resistors for trimming. various brightness classes and their associated resistors is now quick and easy. The program adapts automatically when the brightness class changes in order to avoid faulty component placements. This means that each brightness class requires a specific combination of resistors. For each product, these combinations can be represented in an LED-resistor-matrix for a wide range of LEDs. 9 it can recognize errors like the common 180-degree rotations caused by faulty pickup angles quickly and reliably. The system detects faulty coordinates before the component is placed. Recipe Analyzer Another option is the SIPLACE Recipe Analyzer, which lets you optimize items like the number of nozzles on the placement head, axle accelerations and speed settings. Faulty pickup angles, which result in faulty placement angles, are another frequent source of trouble during new product introductions. Since SIPLACE Pro takes the component shape data and the pickup parameters of the respective feeder into account during its virtual placement process, SIPLACE Virtual Product Build Virtual Product Build lets you test the placement program for a specific production line and make any necessary corrections. This eliminates the need for conducting tests on the line, such as the time-consuming and inefficient placement with adhesive tape. When the placement program hits the line, it has already been tested. If you use the SIPLACE Smart Pin Support option, you can display the top and bottom of the board (if the product is double-sided). The system determines the ideal support pin positions and reliably prevents pins from being placed on top of components on the bottom of the board. 10 SIPLACE Random Setup delivers maximum flexibility by significantly simplifying and accelerating the setup process. Optimizing with the SIPLACE Pro Optimizer When the placement programs have been created and verified, the next step involves optimizing the placement load distribution over the machines on the line and integrating the new product as seamlessly as possible into the production schedule. A no-stop setup concept requires a sufficient number of free tracks. Managing this track availability is made quick and easy with the SIPLACE Optimizer. In combination with SIPLACE Random Setup, the SIPLACE Optimizer offers two solutions: To quickly set up the new product, a differential setup can be generated in addition to the setup on block 1. That way, only the material that is not yet available on the line must be added. Setting up the NPI components in special blocks optimizes the line s utilization and ensures good performance. Split Table mode for flexible table allocation Existing setup NPI 1. Random Setup with Constant Tables: The Split Table mode, which is part of SIPLACE s Random Setup concept, is an easy way to keep tracks available for NPI processes. It simply splits the changeover tables so that the two blocks can be used for separate products. Example: Block 1 is used for setting up existing products, while block 2 is kept open for upcoming new product introductions. Random Setup with line-wise setup Another way to keep tracks open is with the Line Fill Level function in SIPLACE SiCluster. The open tracks can then be used for NPI processes. You set up the components determined via the differential setup analysis anywhere on the line with no prior optimization. Using the SIPLACE MultiStar head with its broad component spectrum ensures that the components can be processed anywhere. The line-wise setup approach and the SIPLACE MultiStar provide fast and stable operation, especially for rush NPI jobs. SIPLACE optimization With its powerful standard functions and the Random Setup option, SIPLACE offers the ideal solution for integrating new products or prototypes into the production flow quickly and easily. One major advantage: All solutions can be used within a single software utility: SIPLACE Pro. optimizes the setup in such a way that each machine operates with the same cycle time. It also computes for each machine a setup that maximizes its performance through optimized pickup and placement sequences. All of this is relatively easy if you deal with a single product. When the product diversity increases, however, things get a lot more complex very quickly. Fortunately, the SIPLACE Pro Optimizer can analyze shared components for up to 1,000 different products and generate the best available setup for the particular line configuration. That way, you are able to compute your line s performance in advance with an accuracy of +/ 5 percent without having to actually place a single component. If you want to optimize your line performance already for the NPI process, the SIPLACE Pro Optimizer can handle this. It assigns not only all components across the line, but 11

Preparations In the next step you have to give more thought to the actual production run. Since the new product should be processed in a very small lot or even as a single unit, you must schedule the NPI process and set up the material accordingly. In many electronics plants, new product introductions lead to unwelcome problems and productivity shortfalls on the line. In most cases, the regular production must be stopped so that the new products can be set up and run. The result: long, expensive production interruptions. Thanks to innovative SIPLACE setup concepts, you can now implement much more effi cient workfl ows. You can even extend integration of the NPI process into the regular production fl ow to requesting and setting up only those components which are not already on the line (differential setup). The concepts described earlier such as Split Table Mode or Random Setup are essential constituent parts of a seamless integration process. With their help, you can set up components for new products transparently and side-by-side with the components for regular product runs. The result: NPI setups that don t interfere with the normal production fl ow. Setting up the components You set up and logically combine the feeders with the components offl ine (a process called kitting ), for example on movable component tables which fi t into docking stations where components can be registered and verified with SIPLACE Setup Center. 13 Minimal quantities of sample components In many cases, customers provide manufacturers with small, numbered quantities of components, which are often packaged in extremely short tape fragments. Fortunately, the new SIPLACE Short tape fragments Configuring special grippers on the spot Many EMS providers today are asked by their customers to produce the first test products in as little as 24 hours after receiving the prototype components and PCBs. If such a job requires the development and production of one or more special grippers, no equipment maker in the world can help. That s why SIPLACE has developed the Multi- Gripper Kit. X-feeders are ready for handling such minimal tape lengths. Alternatively, you can define magazine trays for new product introductions or use linear vibration feeders. Tape fragments in SIPLACE 12-mm and 24-mm feeders Another advantage: Since special grippers no longer have to be specially produced at great cost, electronics manufacturers benefit from significant savings. That way you can place the feeders in any open slot while the previous product is still running. When the time comes, the production of the new product can start instantly, with minimal downtime. Once the small batch of prototypes has been run, the placement machines switch back automatically to the regular production run. Placements without head changes Larger plants which employ multi-track conveyors can restrict the production of new products to a single track so that bread-and-butter high-volume products can continue to run on the other tracks. The SIPLACE placement head concept supports such highly fl exible setup concepts as well. Unlike other makers machines, SIPLACE equipment can handle the complete component spectrum with only a few heads. For example, the new SIPLACE SX-Series operates with only three head types: the 20-segment SIPLACE SpeedStar C&P head, the SIPLACE TwinHead for connectors and exotic components, and the unique SIPLACE MultiStar CPP head. The latter can instantly switch between Collect & Place, Pick & Place and a special Mixed mode within a single pickup cycle. This sophisticated head concept makes expensive head changes a thing of the past, which is a considerable benefi t in the NPI process. Efficient and trouble-free first-time placement runs After downloading the placement program (which has already been virtually checked for problems and placement errors), you can start the initial production run. First, you need to activate the automatic conveyor width adjustment, place the nozzles in the appropriate nozzle changers and, if available, configure the automatic SIPLACE Smart Pin Support. The position and shapes of the fiducials for the PCB recognition were already defined when the placement program was created. If necessary, however, you can still teach the fiducials when the first board has been moved into the placement area it takes only seconds. The information is instantly imported into SIPLACE Pro, and the line is now ready to produce the first product. SIPLACE Smart Pin Support 15

16 NPI Challenge You don t know the exact placement positions for certain components. In real life a lot of placement programs have to be created before all necessary parameters are available. Exact data about component geometry, placement positions, and pick up positions are missing. To help with this conundrum, SIPLACE has come up with a very convenient solution: You can now mark components as incomplete in the placement program. Here is how this affects the actual placement process: The SIPLACE machine executes the placement program as usual until it encounters one of these incomplete components. The machine stops the placement process to give the operator the opportunity to teach the component on the line by taking its picture and describing it. The operator can then pick up the component and move it to its placement position manually. The machine stores this information in the placement program. position, the PCB camera moves over the expected location. The system displays an image of the component, and the user aligns the component s pins with the matching pads on the PCB. The result: a perfect placement position. Important for prototype production: Even this first component, which is used to teach and finalize the placement program, is properly placed. This means: no waste, and no additional costs. A robustness analysis prevents imprecise descriptions or faulty illumination settings on the camera. If the cause is an imprecise pickup position, for example in the tape feeder module, you can move the PCB camera over this location to teach the ideal pickup position. The system enters the data into the current placement program and transmits it to SIPLACE Pro, if necessary. 17 Fluctuations in component quality Fluctuations in component quality can be another reason for pickup errors. For example, leads may be bent, or the component s exterior dimensions are outside of the permitted tolerances. Here, too, the SIPLACE station software can help locate the problem. You can also check details Vision dumps of defective components Station-wise program downloading When time is of the essence and you don t want to run the line completely empty before phasing in a new product, the station-wise download option comes in handy. With this feature, one machine can already process the new product while the next machine down the line is still working on the previous job. 18 Summary Since NPI processes used to be few and far between in the past, their inefficiencies had no major impact on the factory s overall productivity. Today, however, NPI processes are a standard occurrence on the production floor. In high-mix production environments, efficient NPI processes can therefore make a significant difference in a factory s productivity, costs and competitiveness.
