Oil & Gas Case Study (Cont.) The Head of the client s Planning Center, continues: We get a number of real advantages from using Safran Project for turnarounds. First of all, we are able to construct good quality, robust networks. Along with the advanced reporting capabilities, this means we can identify critical issues with the plan as early as possible, deal with them, or mitigate. Another crucial factor for us is the ability to combine hundreds of project plans into one master plan, giving us all sorts of insight at the portfolio level. SUPPORTING RISK ASSESSMENT Safran Project supports the client s operational risk assessment activities at a large processing plant. The facility, north of Stavanger, plays a key role in the transport and treatment of gas and condensate (light oil) from important areas on the Norwegian continental shelf. The client has developed a Total Risk Assessment (TRA) methodology for the plant, which requires standardized input of planning information. It is vital the input is as correct as possible, so the TRA method requires one, integrated planning tool to supply consistent data from across the project portfolio. All activities must be included to drive a valid TRA, so all project participants are identified and informed that they must give input to an integrated plan. The integrated plan combines all the project work connected with the plant, but also the schedules from every contractor contributing to the projects. Using Safran Project s portfolio management tools, plus additional functionality developed to support the process, all individual Safran Project files are mapped into one large network, with data carefully analyzed to ensure consistency. The data is fed into an analysis tool to give senior management a true picture of risk across their portfolio of projects, for the first time. Oil & Gas Case Study (Cont.) Firstly, we were able to communicate effortlessly and share project information across our common interface, explained the lead planner. Secondly, we could engage in discussions and problem solving in a manner that we only dreamed of before. But most importantly, we became confident that our contractors were using a reliable project management tool that we could understand. For renewal projects such as these, the critical phases are the shut-down periods. Tens of thousands of personhours are worked in a short period of time, typically just a week or two. The impact of even the smallest of delays can cost millions of dollars, so it s essential to spot any potential issues as early in the process as possible. Normally, the drilling and production work on the platforms is shut down for two weeks every other year. But for the duration of this conversion project, the platforms were shut down for a three week period every year. It goes without saying that in order to maintain full production on an annual basis despite this increase in the number of shut-down periods, this project had to be managed with every single detail in mind, said the lead planner. Coordination was extremely important. We needed a detailed schedule that ensured, for instance, that the drilling crew had completed its activities and checked out before the late-life teams arrived to perform modification work on the drilling facilities. It was important on more than one level too both in terms of making accommodation available for the late-life teams, and in terms of the actual modification work required. Safran is ideal for these kinds of planning scenarios, and the situation that we are in right now where all three contractors are using Safran as well is a dream come true for a project manager. I know they are using a reliable tool, and it makes planning so much easier when I can import their data directly into our overall schedule. Safran Project introduces cutting-edge schedule risk analysis, allowing you to model duration uncertainty and understand the range of possible outcomes. Every project manager knows uncertainty exists, yet many choose to ignore it. In fact, most planning software encourages this behavior, with a rigid approach to setting durations and calculating schedules. Not anymore, with the new schedule risk analysis functionality of Safran Project. With cost and time pressures greater than ever before, durations within project schedules are rarely certain. Even schedules built on years of experience and best practice cannot always accurately predict the future behavior of a modern project. Unless this uncertainty is properly understood and appropriately managed, this risk will compound over time to give management a false view of the most likely outcome. Performing schedule risk analysis assesses this uncertainty by taking into account the duration uncertainty of individual activities. This gives management visibility of critical factors such as the spread of end dates and the probability of achieving milestones. The Mathematics of Risk Analysis When the Monte Carlo method is applied to project planning, a thorough risk analysis is performed. The schedule is simulated and iterated many times with different outcomes each time. For each new set of durations a normal time analysis is performed on the network. The duration is selected from the probability distribution and the input of your three point estimates. For each analysis different completion dates may occur and the duration, start and finish dates and float data are collected from all iterations of the simulation. From this data, a probability distribution (histogram) of these different dates represents the possible outcomes driven by the uncertainty put into your schedule. The repetition produced by the Monte Carlo method results in a far deeper understanding of the potential impact of the uncertainty in your schedule, and greater confidence for management. Are we accumulating value as planned? Is the project resource allocation sufficient? Do we have any problem areas hidden in otherwise acceptable total figures? What is the forecast Estimate To Complete (ETC) and Estimate At Completion (EAC) values? Are we in shape to pick up any project bonuses, or to avoid penalties? EVM in Safran Project builds on the same well know principles that were developed in the United States more than half a century ago and today are widely in use all around the world. From bottom up aggregations of budget information, actual expenditure and realistic achievement measures, one can quickly get reliable status and trend information for the project as a whole or for any part of it. The budget definitions can be individually tailored to include different stages of budget approval, reflecting down to each single resource assignment. Actual manhour and cost expenditure is also recorded at this level, along with progress figures. Both the expenditure and the achievements are often imported by direct links or file imports from source systems at even lower levels, like document control systems, CAD, production systems or enterprise systems like SAP. The budgets, expenditures and progress figures can then be rolled up and compared across all possible permutations of budget definitions, system codes and user defined codes.
