The talent and culture department was tasked with bringing all groups across the institute together to achieve this goal. But it needed a unified platform that could standardize HR processes in line with this strategy. 3 A tradition as a leader in technological advancement Founded in 1943 by a group of business leaders from Monterrey, Mexico, led by Eugenio Garza Sada, Tecnológico de Monterrey (Instituto Tecnológico y de Estudios Superiores de Monterrey, or the Monterrey Institute of Technology) comprises over 60 campuses and two hospitals. The mission was to create an educational institution that could keep up with technological advances to offer the best education possible to students. By 1960, Tecnológico de Monterrey had nearly 5,000 people on its teaching faculty and academic staff from Mexico and 19 other countries across North and South America. Expansion over the next 20 years was unprecedented and, by 1985, the institute had 24 campuses across Mexico. Soon afterward, it began offering master s and doctoral degrees. The Council for Higher Education Accreditation, part of Mexico s Secretariat of Public Education, has recognized the institute as having the most academic programs of any higher education institution that are either accredited or recognized by national and international organizations. Tecnológico de Monterrey is credited with introducing the Internet to Mexico, creating the country s first international communication network between universities. Universidad Tecmilenio del Tecnológico de Monterrey was founded in 2002 with the goal of Educating people with a purpose in life and the competency to accomplish it. The university was such an overwhelming success that it grew from 5 to 12 campuses in just 12 years. 4 Responding to change and transforming lives It was becoming clear that traditional teaching practices in place since the 19th century would not be the academic model of the future. The professor no longer conveys the knowledge, says Juan Valles, the director of talent and an undergraduate professor at Tecnológico de Monterrey. Instead, it is the student who finds solutions through the Internet. Knowledge becomes obsolete so quickly, students must be given the skills to face the unknown and solve problems. Then they can do whatever is necessary and move ahead. Guillermo Antonio Pantoja, director of the institute s shared services center, confirms: We want to make Tecnológico de Monterrey a cutting-edge institution by transforming education to be oriented toward students and parents. The best way to do this is with standardized processes that are effective and efficient. To keep up with cutting-edge technology while promoting the culture and talent of a unique institution, Tecnológico de Monterrey decided to deploy an IT platform for complete talent management that could support one of president Salvador Alva s key goals: To focus operational processes on meeting student needs through a service-oriented approach. Within the talent and culture department, Tecnológico de Monterrey was using 10 different systems to carry out over 40 processes. To better serve the community, it needed to provide personnel with versatile self-service tools that would encourage a trust in and the use of IT. A key factor in this transformation would be information transparency. 5 The right solution to meet transformation goals Finance and some academic departments at Tecnológico de Monterrey had been running SAP solutions since So looking to SAP for its HR transformation was a natural choice. However, the institute was careful to verify that SAP s offerings could meet its needs. Another key factor was that so many large higher education organizations rely on SAP solutions. This was essential to Tecnológico de Monterrey s confidence that the system would be robust enough to help drive the institute s transformation. The talent and culture department at Tecnológico de Monterrey found that the SAP ERP Human Capital Management (SAP ERP HCM) solution and solutions from SuccessFactors, an SAP company, could be combined into a single platform to fulfill many of its objectives, including simplifying self-management and process integration. As an educational institution, Tecnológico de Monterrey has very specific requirements for managing collaborator data and processes. The flexibility to pay professors by class and time worked across different legal entities of the institute is a must. It also needs to administer different contracts across multiple legal entities for collaborators, integrate talent processes including defining objectives, evaluation, salary increments, and growth and development opportunities and establish and measure key performance indicators. 6 A dedicated implementation team leads to project success Getting users to adopt new IT tools can be challenging. As Valles notes, There can be resistance first in the design stage and then again after the new system is launched. To ease adoption, users were involved from the start. Step one was to communicate the benefits of the new software as well as the deployment and training plan. Our people knew what was to be gained with SAP ERP HCM and SuccessFactors solutions, confirms José Juan Carranza, the director of talent and culture processes. This encouraged everyone to work on this project with pride. The first goal was to centralize payroll. We were working with five payroll systems, notes María de Jesús Ochoa Castillo, the director of talent and culture services, so the benefits of consolidation were clear. Process standardization was needed to migrate data on over 30,000 collaborators without business disruption. Payroll is a very sensitive process. It can never wait, says Mónica Trujillo, manager of administration and payroll. As Araceli Tovar Salazar, manager of talent and culture processes and services, notes, this is why the design of processes was crucial for success. Tecnológico de Monterrey also implemented the SAP Personnel Administration and Management rapid-deployment solution to manage labor, time entry, and severance. The institute was, in fact, the first in Mexico to also use functionality for managing concurrent employment. Despite challenges along the way, the project was a success thanks to the team s commitment. 7 Stability and flexibility on premise and in the cloud Tecnológico de Monterrey now has a state-of-the-art HR technology platform to support its new service policy. Not only do the on-premise SAP ERP HCM and cloud-based SuccessFactors solutions promote selfmanagement and transparency, they help to clarify roles and responsibilities, enabling each collaborator to put his or her best foot forward. Process simplification and automation are helping every department streamline operations to make the institute s transformation strategy a reality. 8 Self-service and central data boosts efficiency and transparency With the consolidation of information on a single platform, all professors and collaborators at Tecnológico de Monterrey have a public profile they can update themselves containing the most important information about their experiences, interests, and professional background. They can then be identified by post and position in the organizational structure, allowing greater collaboration across networks and providing the opportunity to participate in talent promotion and development programs. Self-service tools allow collaborators to review payroll receipts, generate proof of employment documents, define objectives, apply for internal vacancies, and offer public recognition to other colleagues. And this information is often available via mobile device. This means increased efficiency and time freed up for HR staff to focus on more-strategic initiatives. HR is also accelerating response times to potential job candidates through certifiable recruitment, selection, and hiring processes. And standardized payroll receipts and payment cycles are a bonus for all personnel. Managers can select and monitor team objectives and establish development plans for each team member. They can also manage salary increments based on collaborator performance with complete transparency.
