Executive Summary The World Alliance of YMCAs, in collaboration with member national movements and area organisations, will strengthen and expand the collective capacity and leadership of the YMCA worldwide in youth empowerment, strengthening communities, and organizational capacity and self reliance through the NEW WAY strategic plan for 2011 to The plan reaffirms the strong commitment to the ecumenical mission and identifies five critical strategic goals that are youth empowerment, movement strengthening, resource mobilisation, branding and communication, and constitution and governance. The plan has been developed through extensive consultation over the past seven months with the leadership of the movement during the World Council meeting in Hong Kong in July, 2010, at meetings with the Global Staff Team, through consultation with National Movements, and through dialogue and discussion with the Executive Committee Officers and members. The process has been developed with the understanding that Areas and National Movements will engage directly in elements of the plan according to their areas of strategic interest and priority. Following the approval of the NEW WAY Strategic Plan by the Executive Committee, an operational plan will be developed with objectives, tactics, timelines, responsibilities, resources, and outcomes and results by each area of focus. The operational plan will be developed jointly with the Area organizations. The World Alliance staff team will hold responsibilities for advancing each of the areas of focus in collaboration with the Area Executives and is committed to ensuring relevance and support to member national movements. By the end of 2014, the NEW WAY plan will result in outcomes that will elevate the position and relevance of the global YMCA movement. The results will be seen in: a unified and credible voice for youth empowerment, a stronger brand and image of the global movement, an increased capacity and demonstrated evidence and measurement of the relevance and impact of YMCA programs, models of successful and innovative partnerships and collaborations for expansion, an increased and diversified resource base, best practices in good governance and organizational structures to support the advancement of the global YMCA movement. 3

4 2. Preamble ENVISIONING A NEW WAY The 17 th World Council of YMCAs came together under the theme Striving for Global Citizenship for all and celebrated the strength of the YMCA Movement as a worldwide fellowship. It was a journey to witness the signs of our time and a rededication towards the spiritual foundation of our YMCA Movement. The World YMCA movement jointly agreed to intensify efforts to empower young people to act as Global Citizens, increase the YMCA s brand and visibility and build a new strategy for resource mobilization for movement strengthening. The voices were heard and input gathered from the participants of the 17th World Council and the International Youth Forum, and incorporated with the2008 statement of commitment to youth to develop the NEW WAY strategic plan for This strategic plan envisages a NEW WAY, a new brand, a strong brand, which will reflect the full relevance of YMCA movement for the years to come. The Partners in Progress process will assess and engage our strengths as a global YMCA movement with a particular focus on young people across the world. The NEW WAY will mean a new kind of World Alliance of YMCAs. A NEW WAY that provides new opportunities for Area and National Movements to operate cohesively and collaboratively in a new manner with WAY to implement the Global Strategy and both build and share resources. NEW WAY will engage with Areas and National Movements as a joint venture and benefit from the talent, knowledge and resources of the Area Organizations and National Movements. NEW WAY will be an open invitation to the family of YMCAs to give and get more and be more for the greater good of all. NEW WAY will become a thriving hub for the best initiatives in the YMCA, a meeting place for multitalented resource people from the YMCA and a facilitation centre for an effective worldwide movement strengthening process. NEW WAY will give collective ownership to all the stakeholders and invite Areas and National Movements to increase the potential for resource mobilization and an effective branding process. NEW WAY will be able to do more and be more for the movement, making the distance between local and global communities shorter than ever. NEW WAY is based on its Christian mission to serve, include, engage, empower, and unite people so That They All May Be One John 17; 21. The Strategic Plan for the World Alliance has a strong Christian commitment and vision for social change as stated in our Challenge 21 and through youth empowerment for the strengthening of communities. The YMCA is the channel for that change. The population of the world has never been so young, and at the same time children and young people are struggling in higher numbers than before, dying from illnesses that should have been exterminated long ago, and being suppressed in so many ways. We believe Global Citizenship to be understanding of the local and global realities of an interconnected world and acting with the mindset of a global citizen. NEW WAY will integrate the concept of Global Citizenship in all parts of the implementation of this strategy. 4

5 Empowered young people will change our organisation and unite us, rich and poor, people from the South and the North and enable the NEW WAY to have a new and strong impact in a united force for Social Justice, Sustainable Peace and the Integrity of Creation. The YMCA envisions its potential to become the world leader in the global youth agenda. In order to be effective, YMCAs will be challenged to rise to a new level of leadership and effectiveness on the global level reflecting the highest standards of good governance, accountability, and best practices in programs and institutional competencies. The focus of the YMCA on youth represents our dreams and vision of a society where people are able to take control of their own lives and decide their own future. The NEW WAY includes the manner in which we will operate and deliver the strategic plan: 5

Operating Principles Inclusive and Participatory: World Alliance will communicate, engage and promote involvement of and by all the membership of the YMCA movement; Flexible and Creative: World Alliance will innovate and engage in creative approaches with the Movement in advancing the mission of the YMCA; Ethical and Values based on our Christian heritage: World Alliance leadership will exhibit exemplary standards of ethics and good governance and management through modeling transparent ethical behavior and good stewardship of resources; Motivational and results oriented: World Alliance will foster and develop impact focused approaches to assess, evaluate and demonstrate results; Empowering: World Alliance will create, support and protect space for youth leadership. Its activities will provide a model for youth empowerment on all levels. Advocating: World Alliance will advocate on issues affecting young people, preferably through the voices of young people themselves and built on programme experience from within the YMCA to reflect our real experience and expertise. 6

Shift in paradigm The vision of the NEW WAY strategic plan is to advance the movement over a four year period in the following manner: From World Alliance, Areas and National Movements are seeking improved collaboration Majority of National Movements have a limited level of sustainability Areas have limited capacity in resource mobilisation World Alliance has a limited focus on resource mobilisation and is heavily dependent on fair share income Youth participation in programs and governance varies and is not reaching potential The YMCA is not widely recognized as a leader on youth issues The worldwide YMCA brand and core messages are confusing and are not reaching their potential To World Alliance, Areas and National Movements implement a joint venture to reach shared goals An increased number of National Movements have capacity to increase self-reliance and sustainability Areas have increased capacity and are able to provide resource mobilisation coaching and mentoring to partner National Movements World Alliance is actively engaged in a broad based resource mobilisation effort and is supporting Areas to increase regional capacity Youth leadership is exercised at all levels and the youth agenda at the World Alliance is on the forefront. The YMCA is recognized for its leadership in Youth empowerment The YMCA has unified messages and identity, and greater awareness as a global movement 7

8 5. Strategic Plan Goal 5.1. Youth Empowerment: Include Engage Advocate Youth engage proactively as leaders and protagonists to advance the vision of the YMCA as a youthcentred organization. Young leaders advocate and provide leadership as global citizens for social transformation at local, regional, national, and global levels. Youth empowerment programs are innovative and transformational, and focused on areas such as education, alternative environmental tourism, etc. The NEW WAY strategy will advance efforts in youth empowerment focused on the following objectives: Objective 1: Analysis and development Objective 2: Innovations Objective 3: Advocacy Identify, analyse and systematise conceptual understanding and practices on Global Citizenship; Organise dialogues / consultations at world or Area levels for advancing initiatives such as Global Citizenship Education, S2C (From Subject to Citizen), Peace and reconciliation etc; Develop a wider research agenda for further enhancing the movement strengthening process; Investigate needs and potential for a YMCA based e-university. Promote and expand innovative youth engagement initiatives both at programmes and structural levels; Foster life changing youth leadership and skills building experiences throughout the global movement and systematise and advocate for youth governance opportunities and platforms for voice on issues affecting them; Objective 4: Governance and structures Objective 5: Visibility Strengthen the Area youth-led structures for youth empowerment and unite the efforts through the World Alliance to establish the YMCA s role and presence on key youth issues; Promote and support global initiatives and events to raise awareness on youth issues and create opportunities for global visibility 8

9 Goal 5.2. Movement Strengthening Strong National Movements are core to the health of the global YMCA movement worldwide. A unified focus on the three pillars of Mission Clarity, Program Relevance, and Institutional Viability provides the substance to the organizational identity and impact of the YMCA. The NEW WAY plan will focus on the following objectives: Objective 1: Planning Develop the terms of reference for the next phase of movement strengthening (GOP3) to reach more YMCAs; Objective 2: Extension of Movement Strengthening Implement an expanded phase of GOP3 to deepen and expand the impact in current efforts with X number of YMCAs and multiply the learning to reach more YMCAs; Objective 3: Increase capacity worldwide Strengthen the worldwide capacity of the global movement to broaden the competencies of Areas and National Movements; 9

10 Goal 5.3. Resource Mobilisation A diverse, expanded resource base is essential to the long term sustainability of the YMCA movement globally. Increased resources will mean a broader reach in population, an expanded impact in positive life changing experiences, and a higher profile of the YMCA s action and image globally. The NEW WAY plan will focus on the following objectives: Objective 1: Planning Develop and implement a comprehensive resource mobilisation plan for 2011 to 2014 Objective 2: Fundraising within the global movement Secure USD$1 million for investment in resource mobilisation from within the YMCA movement by 2011; Objective 3: Resource mobilisation from new sources Raise a minimum of USD$3 million in new financial resources from partnerships and an estimated USD$2 million in new collaborations by Objective 4: Coaching and mentoring for increased capacity Identify and support select National Movement resource mobilisation plans in each Area through a comprehensive coaching and mentoring process 10

11 Goal 5.4. Branding and Communications A common global message depicts the unified strength of the worldwide YMCA movement. Branding and communications strategies are in place to advance and positively impact the image, reach, and common understanding of the YMCA as a global partner of choice. The NEW WAY strategy will strengthen the YMCAs' brand and visibility through the following objectives: Objective 1: Internal assessment and preparation Capture information on ongoing branding processes by various YMCAs and areas and facilitate discussions and strategies toward a shared approach for branding. Objective 2: Core competency and key messages Identify area of core competency (our competitive advantage) as a global movement and extract key messages on critical issues affecting young people to enhance our global visibility and presence. Objective 3: Communication on impact Increase the capacity of the World Alliance to identify and communicate the impact of our ongoing initiatives and programmes which are transforming the lives of young people; Advance communication on the branding process and key messages. Objective 4: Promote a culture of knowledge sharing Develop the culture of knowledge sharing and provide solutions to help in this process. 11

12 Goal 5.5. Constitution and Governance This area is aimed at improving the structure and functioning of the governance of the worldwide movement. We want this movement to live up to the highest ideals and expectations and reflect and exemplify these ideals in the way the movement is governed. We also believe that good governance can help create safe places for dialogue and build friendly unity in a stronger manner across our diverse movement. The NEW WAY plan will focus on the following objectives: Objective 1: Establish standards and guidelines Establish standards and guidelines of ethical leadership and code of conduct for the worldwide movement Objective 2: World Council planning Implement an inclusive and dynamic World Council Objective 3: Create a safe space for dialogue and debate Create a safe space for dialogue and debate to develop a common aspiration to build bridges between regions and support inclusiveness and support our core values. Objective 4: A global governance model A renewed global governance model will emerge as a result of these efforts 12

13 6. World Alliance staff team To support our vision, we are pleased to share with you the good news of our new professional staff team at the World Alliance of YMCAs (WAY). The team is comprised of experienced leaders from various geographic regions of the worldwide YMCA movement. In addition to the excellent group of professional staff working in the WAY office in Geneva, two fulltime Executive Secretary positions have been recruited and two part time advisors on short-term contracts have been appointed. Johan Vilhelm Eltvik, Secretary General, comes from the position of Secretary General of YMCA Europe. He has 25 years experience of full time international YMCA service. He is a theologian and comes from Norway. Selma Zaidi, (Full-time) Senior Executive Secretary for Movement Strengthening and Resource Mobilisation, will be responsible for advancing our efforts in strengthening the movement. She will work in close coordination with all Areas and National Movements on the Global Operating Plan for Movement Strengthening. Selma will also expand our work in resource mobilization and will work on securing new resources, developing strategic alliances, and strengthening collaborations. Selma comes to us from YMCA of the USA where she served as Vice President for International. She has 20 years of service for the YMCA Romulo Dantas, (Full-time) Executive Secretary for Youth Empowerment, will be responsible for advancing our leadership in youth empowerment and strengthening our collective capacity to lead the youth agenda. Romulo will work in collaboration with the Areas and National Movements and will focus on identifying signature youth programmes and empower youth to expand our voice, leadership, and authentic presence on key youth issues. Romulo is 28 years old and comes from the YMCA of São Paulo, Brazil, where he served as Executive Secretary for Youth Related Issues. Carlos Sanvee, (25% time) General Secretary, Africa Alliance of YMCAs, will be an advisor to the Secretary General. Carlos will advance our work in branding and communications leading our redesign of the communications materials (World magazine) and providing a voice and presence on critical youth issues and especially share with us the high potential programme from Africa called S2C, From Subject To Citizen. 13

14 Jose Varghese, (25% time) Executive Secretary of Asia and Pacific Alliance of YMCAs, will be an advisor to the Secretary General. Jose will advance our understanding of global citizenship and will be a resource for collecting and sharing the best practices and experiences in programmes of the worldwide movement. Suzanne Watson, (90% time) of England, is working with the World Alliance since She is responsible for office management, administration, finances, and events. Jacqueline Rien, (70% time) of France, is working with the World Alliance of YMCAs since She is in charge of the accounting and administration. Claude-Alain Danthe, (Full-time) Switzerland is working with the World Alliance since He is in charge of the archives, documentation, website and information technology. 14
