1 Motivation in Theory The problem of keeping workers happy has been a problem for businesses for a long time This has led to a number of people producing theories as to what keeps workers motivated The main ones are: Taylor s Scientific Management Mayo s Human Relations Theories Maslow s Hierarchy of Needs Herzberg s Two Factor Theory McGregor s Theory X and Theory Y We need to look at these in turn Business Studies Online: Slide 1

2 Taylor s s Scientific Management F.W. Taylor ( ) was the first to analyse the management of workers His scientific approach was to: Select workers to perform a task Observe them, and then note the key elements Record the time taken to do each part of the task Train all workers to do the task in the quickest way Supervise workers to ensure they use this method Pay workers on the basis of results This led Taylor to believe that workers were motivated solely by money He promoted the idea of A fair day s pay for a fair day s work Business Studies Online: Slide 2

3 Are Taylor s s Ideas Valid? Many of Taylor s ideas were originally adopted by businesses However, his ideas became less popular after the 1960 s for a number of reasons: It was found that not all workers are there for the money! His best method ideas would not suit all workers or all industries The piece rate system of payment was not always appropriate As such Taylor s ideas were often dropped in favour of new Japanese models of motivation Business Studies Online: Slide 3

4 Mayo s s Human Relations School Elton Mayo ( ) is best known for his study of the Hawthorne Electric factory in Chicago Mayo initially believed that workers were motivated by: Working conditions The skills of workers Financial incentives This was put to the test over a 5 year period They found that changes in working conditions or financial rewards had little effect The conclusion was that workers are motivated by the way that they interact with each other In other words working in teams, within which they can make decisions Business Studies Online: Slide 4

5 Maslow s Hierachy of Needs Maslow ( ) believed that the reason people go to work changes He created a Hierarchy Which he believed people work up Self Realisation Self-Esteem Social Needs Safety Needs Physiological Needs Business Studies Online: Slide 5

6 Problems of Maslow s Approach Maslow was primarily studying human behaviour so he was not concentrating on the effect on businesses In practice there are a number of problems with Maslow s approach: Some levels of the hierarchy do not exist for some people Some rewards fit into more than one level, e.g. money It can be difficult to recognise which level an individual is on Self actualisation is never permanently achieved Business Studies Online: Slide 6

7 Herzberg s Two Factor Theory Frederick Herzberg ( ) asked just 200 workers what motivated them From this he developed his TWO FACTOR THEORY Herzberg found that it is possible to split the things that motivators into 2 groups but not based around money. Instead he split them according to MOTIVATORS and HYGIENE FACTORS: Work Motivators Hygiene Factors Things which motivate Things that prevent dissatisfaction Eg: Chance of Promotion Recognition Eg: Pay Conditions Business Studies Online: Slide 7

8 The Implications of Herzberg Herzberg s ideas are linked to job enrichment This means that: Improvements in pay etc will not in themselves motivate workers In order to motivate them workers like: Being involved in the production of a complete unit Receiving feedback on their performance Being given a range of different tasks to complete However: Providing job enrichment can be very expensive Herzberg s findings where based on a very small sample Similar surveys have obtained very different results Business Studies Online: Slide 8

9 McGregor s s Theory X & Theory Y Douglas McGregor ( ) examined how managers attitudes affect how workers behave He developed two extremes of managers: These managers believe that workers: Are lazy Theory X Need to be pushed Avoid responsibility Have no initiative Respond to threats These managers believe that workers: Are keen Theory Y Will work on their own Seek responsibility Seek to show initiative Respond to rewards Business Studies Online: Slide 9

10 How Useful Is McGregor s s Theory? It is important to realise that: McGregor based his ideas on Maslow s Hierarchy McGregor s theory is NOT a motivation theory Most managers fall somewhere between McGregor s 2 extremes In essence, all the theories that we have looked at tell us that workers are different and that money may not be the only motivator!
